A product manager can solve many problems. Product/market fit is not one of them. 0-1 product talent does not exist. Founders, this is you. It's your (only) job to find product/market fit. There needs to be as little abstraction between the person selling to customers and the people who are prioritizing what to build / doing the shipping. The loop needs to be tight, without intermediaries. Don't get me wrong: you still need some solid product management skillset to find product/market fit. I just believe that in the earliest stages, it should be the founders' responsibility. The same way you don't need a VP sales before you proved that founding sales works, you shouldn’t hire a product manager before you proved that founding product works. If you’re not a product person, it’s time to roll up your sleeves and learn the craft. Good news is it’s not that hard as long as you’re passionate about the problem you’re solving for customers.

When I was running my second company, I decided to hire product people to be my customer success team The rationale was - to deliver the best value to customers, it is not about just answering a question, but to translate my product to them in the best suited way. Who other than product people to do this better? I have had amazing success the other way as well. I have hired product managers from customer success. It makes sense. right? I want somebody to build products to take care of customer problems. Who knows the customer better than the guy who hears complaints and needs all day long? Somebody suggested to me to build an analytics team that builds reporting for my product. I vehemently said no. Reporting is not different. It is an extension of the feature itself. I wanted my product managers to think from customer problem to feature to its reporting all the way through. Some company recently unified product marketing with product management. They want the product managers to think from customer problems to features to reporting to messaging. I recently saw a company (can't remember the name) make support team report to product. Their thought process is - if the product works perfectly, there is no need for support. When support reports to product, you can drive to bring down the support tickets to zero. While the outcome may not happen, the aspiration and effort to that would make the product so much better. All of these are not difficult to think and process. It is just bringing better alignment through right hiring and product org design. Don't follow org structures or hiring philisophies just following conventions. Many of the habits we have in our companies come from industrial age (and a few from our tribal background). There maybe better ways. Find what works for you What have you done differently than norm? For any company, building the first product team or hiring the first product person is always an important decision. However, the 'why' behind it makes all the difference between whether the company will benefit from it and whether the person hired will remain motivated. Here are a few not-so-ideal reasons to hire product:- · We want to be agile. · Projects move too slowly in our org. · Do not know what to call the role but the person hired should not question what we ask them to do. · Our tech teams never build what we ask them to. · We want tech teams to build more, aka churn stuff faster. · We want someone to liaison between business and tech. A few right reasons to hire product:- · Making sure what the team builds is in the best interest for both the customer and the business. · Costs and benefits are both weighted into product development decisions. · Right trade-offs are made both at the tech level and on the business side. · Want to build a continuous improvement roadmap for product enhancements. · Say ‘NO’ more often to ideas.
